    Why most Agentforce pilots stall on data, not on the agent

    Agentforce is the part of Salesforce that most teams are still deciding whether to take seriously. The demos look effortless. The pilots are a different experience, and the gap between the two is almost always data, not the agent.

    Ashapura Softech is a certified Salesforce partner. We build, deploy, and tune Agentforce agents for service, sales, and internal operations, and we do the unglamorous data work underneath that decides whether the agent is useful or embarrassing.

    What Agentforce actually is

    Agentforce lets you build autonomous agents inside Salesforce that can read your data, reason over it, and take action. Not a chatbot following a decision tree. An agent with defined topics, a set of actions it is permitted to run, and guardrails on what it must not do.

    The building blocks are topics, which define what the agent handles, actions, which are the Flows, Apex, or API calls it can invoke, and instructions, which shape how it behaves. Data Cloud supplies the grounding so answers come from your records rather than from the model’s general knowledge.

    That last point is where most pilots stall. An agent grounded on incomplete or contradictory data will confidently give a wrong answer, and one wrong answer to a customer costs more trust than fifty right ones build.

    Where Agentforce earns its keep

    Service deflection. Handled inside Service Cloud: order status, returns, appointment changes, account questions. Work that is high volume, low judgement, and well documented. This is the most reliable first use case and the easiest to measure.

    Case triage. The agent reads an incoming case, classifies it, pulls related history, drafts a response for the agent to approve, and routes it. Keeps a human in the loop, which makes it far easier to get approved internally.

    Sales research. Account summaries before a call, meeting prep pulled from past activity, next step suggestions based on what happened on similar deals. Low risk because the output goes to your own team.

    Internal support. HR and IT questions answered from your own policy documents. Often the best pilot, because the audience is forgiving and you learn how the agent behaves before pointing it at customers.

    Where it does not work yet

    Anything requiring negotiation or judgement about an exception. Anything where a wrong answer has a regulatory consequence and no human reviews the output. Anything in a domain where your own documentation is thin, because the agent cannot ground on what you never wrote down.

    We would rather scope you out of a bad use case in week one than run a four month pilot that quietly gets shelved.

    How we run an Agentforce engagement

    Discovery, 1 to 2 weeks. We look at your case volume by type, your existing knowledge base, and your Data Cloud readiness. Output is a shortlist of use cases ranked by deflection potential against build effort, plus an honest read on what your data will not support yet.

    Data foundation, 2 to 6 weeks. Usually the longest phase and the one nobody budgets for. Knowledge article cleanup, deduplication, field standardisation, Data Cloud ingestion and identity resolution. If your knowledge base has 400 articles and 90 are outdated, the agent will cite the outdated ones.

    Build, 3 to 5 weeks. Topics, actions, and instructions. Actions built as Flows or Apex depending on complexity, often by our Salesforce developers. Guardrails and escalation paths. Testing against a set of real historical cases rather than invented ones.

    Pilot, 4 weeks. Limited audience, close monitoring, weekly tuning. We track containment rate, escalation reasons, and customer satisfaction on agent handled interactions separately from human handled ones.

    Rollout and tuning. Scaling by volume and by use case, with instruction tuning continuing after launch. An agent is not finished at go live.

    What it costs to run

    Agentforce is consumption priced through Flex Credits. Every agent action consumes credits, so an agent that is chatty or that re queries unnecessarily costs real money at volume. Part of our build work is reducing unnecessary actions, which is also what makes the agent faster.

    We model expected credit consumption during discovery based on your actual case volume, so the finance conversation happens before the build rather than after the first invoice.

    If you already run Einstein Bots, they can stay while Agentforce takes the harder cases. Replacing everything at once is rarely necessary and makes the rollback plan complicated.

    Frequently asked questions

    Do we need Data Cloud for Agentforce?

    For grounded, data aware responses, yes in practice. Simple agents can run without it, but they hit a ceiling quickly.

    How long before we see a result?

    A limited pilot in 8 to 12 weeks from a standing start is realistic. Anyone promising two weeks is either ignoring your data or ignoring your approvals process.

    What containment rate should we expect?

    It depends entirely on use case mix. Well documented, high volume, low judgement queries do well. We set the target during discovery from your own case data rather than quoting an industry figure.

    Can the agent make mistakes with customer data?

    Permissions apply to agents the same as to users. An agent can only read and write what its running user can. Getting that permission model right is part of the build, not an afterthought.

    Can you work with our existing Salesforce partner?

    Yes. We often come in for the Agentforce and Data Cloud work alongside an incumbent who runs the core org, and we also provide ongoing managed services once the agent is live.
